Historically Isn’t a Strategy

I recently filled in at a school as their fractional operations manager. I kept hearing the same phrase over and over again:

“Well… historically… we’ve always done it this way…”

Sometimes it was said with nostalgia. Most of the time, it was said with frustration. It was always said with a shrug. But it was rarely said with any clarity.

When I asked why something was done a certain way, a form routed through five inboxes, four people handling one task, or forms emailed, then printed, then scanned again, the answer almost never had to do with what actually worked best. Instead, it came down to one of two things:

  • “This is how we’ve always done it.”

  • “So that other people will do it differently.”

That’s not a good enough reason to keep a system in place.

Systems shouldn’t exist to make a point.

If your workflow is built around how someone might react or to indirectly change someone else’s behavior, you don’t have a system. You have a passive-aggressive paper trail. Designing systems around other people’s worst habits, forgetfulness, or resistance doesn’t actually fix the problem. It just creates friction, confusion, resentment, and more invisible work.

Streamlining isn’t about doing less — it’s about making space.

Efficiency isn’t about cutting corners. You’re not being lazy. You’re giving your team space to focus on things that matter — student engagement, donor relationships, client experience, creative energy, strategic thinking.

Bloated systems weigh us down. They waste time and burn people out. And often, they’re built on nothing more than tradition, habit, or fear.

“We’ve always done it this way” isn’t a reason. It’s a warning sign.

What intentional systems sound like:

  • Instead of: “We make them fill out three forms so they’ll take us seriously.”
    Try: “We simplified our process to make it easier for families to enroll. And we saw more engagement as a result.”
  • Instead of: “We require that spreadsheet so people don’t forget.”
    Try: “We set up automated reminders tied to the action step, so nothing falls through the cracks.”
  • Instead of: “Because that’s how so and so always did it.”
    Try: “We revisited the process to make sure it still serves the purpose we actually need it to serve.”

Systems are not sacred.

They should evolve as your team evolves.

They should reflect what’s needed now, not what worked five years ago. Let’s build workflows that are clear, clean, and designed with intention. Because when we remove unnecessary steps, we make space for better work, healthier communication, and a team that has room to breathe.
